Strangely, my Daughters boots (casual) were very stiff around the ankle and I kindly spent an evening in front of the telly literally 'working' the boot by bending it back and forth and squeezing the leather around everywhere to replicate walking if you like.....
Never had a single complaint after that

you could try what my dad used to do with his cowboy boots
1. stand in the bath with luke warm water in
2. keep them on feet for about half an hour wet
3.take them off and stuff them full of newspaper to dry them out
apparently this makes them mould to the shape of your feet/legs and makes them very comfy he said

specially when you consider he lives in doncaster and is a lorry-driver
